AI Initiatives: identifying and promoting practical Artificial Intelligence use cases across the IT department
As Interim Head of IT for a German medium-sized industrial distributor, I am responsible for 31 IT employees and lead the digital and organizational transformation, reporting directly to executive leadership. I took over an IT department with almost no basic structures – no clear roles, processes, documentation or ticket system – and with significant technical debt that tied up most of its capacity. Introduced agile principles and ways of working in the IT organization and transformed the traditionally structured IT department into cross-functional Scrum and Kanban teams focused on transparency, collaboration, and customer value delivery.
Redesigned the entire IT organization by establishing a modern operating model, introducing new roles such as Product Owner, Scrum Master and Solution Architect and strengthening the organization through strategic hiring and targeted capability development. Recruited and onboarded Agile Coaches to accelerate the transformation and personally managed and coached Scrum Masters as well as IT department leaders to foster servant leadership, self-management and a culture of continuous improvement.
Aligned IT-internal planning across eight teams to three Flight Levels based on Klaus Leopold (strategy, coordination, team), laying the foundation for later company-wide portfolio management. Consolidated the backlog of more than 10 workstreams and prioritized it by business value and cost of delay. Introduced a ticketing system to increase transparency and enable data-driven decision-making, flow-based work management, and greater accountability at all levels.
Established and supported multiple cross-functional teams, including the Operational Core (ERP) domain with dedicated streams for Support, Feature Development and ERP Migration, as well as teams responsible for Warehouse Operations, Maintenance & Operations (M&O) including system engineering and security, Modern Workplace, Data Quality and integration initiatives. Worked closely with Agile Coaches to support team development, remove impediments, and continuously improve delivery effectiveness.
Acted as Interim Product Owner for the operation and enhancement of the existing ERP landscape while supporting the ERP migration as a Project Manager. Reorganized the project organization and had the already negotiated contract with the implementation partner realigned with a focus on approach and overall responsibility; Phase 1 (financial accounting) has been live since October 2025. Collaborated with the selected implementation partner to design and establish the project organization and target operating model for the ERP transformation, introducing agile delivery structures and ways of working. Facilitated the alignment between business, IT and the external vendor and played a key role in negotiating the contractual framework and delivery model to ensure a sustainable foundation for the transformation program.
Initiated the strategic modernization of the workplace environment through the adoption of Microsoft 365 cloud capabilities, establishing the foundation for enhanced collaboration, scalability and future digital services.
Launched AI initiatives to identify practical business use cases and promote the responsible adoption of Artificial Intelligence across the IT department. Encouraged self-management and empowered teams to take ownership of decisions, delivery and continuous improvement.

About the technology
Magento for Commerce
Magento is an open-source ecommerce platform for building and operating catalog-driven online stores. It supports complex product data, customer accounts, promotions, checkout flows, multiple storefronts, and international commerce. Adobe Commerce is the commercial edition, while Magento Open Source serves teams that need control over their store infrastructure.
Storefront Capabilities
Magento supports tailored B2C and B2B buying experiences across web and mobile channels. Specialists configure catalog rules, layered navigation, configurable products, customer groups, shared catalogs, payment methods, shipping logic, tax settings, and content workflows. Headless storefronts can connect through GraphQL and REST APIs.
Ecosystem and Tools
The platform relies on PHP, MySQL or compatible database services, Composer, and a modular architecture. Strong professionals also work with:
- Adobe Commerce Cloud and Magento Open Source
- Hyvä, PWA Studio, and headless frontend approaches
- Elasticsearch or OpenSearch for catalog search
- REST, GraphQL, and third-party APIs
- Docker, CI/CD pipelines, caching, and deployment tooling
When Expertise Matters
Companies often bring in freelance Magento specialists during a replatforming, store launch, performance program, or major integration. They can also help when internal teams face checkout defects, extension conflicts, difficult upgrades, or a backlog of commerce changes. The right professional reduces technical risk while keeping trading operations running.
Typical Deliverables
Projects may include a new theme, multi-store setup, B2B catalog, custom module, payment integration, marketplace connection, or migration from another ecommerce system. Other deliverables include data imports, search improvements, checkout customization, analytics instrumentation, security updates, and automated deployment processes. Scope should define ownership of code, infrastructure, testing, and documentation.
What Strong Professionals Bring
A capable Magento professional understands commerce operations as well as code. They separate configuration from customization, choose extensions carefully, profile slow queries and requests, and test checkout paths with realistic catalog and order data. Look for clear technical decisions, upgrade-aware implementation, secure coding practices, and evidence of stable stores under real business conditions.
Frequently asked questions
Quick answers to the questions that come up most around Magento.
Magento is used to build online stores with complex catalogs, customer accounts, promotions, checkout processes, and order workflows. It suits both direct-to-consumer commerce and business purchasing, including multiple websites, stores, currencies, and customer groups.
Magento offers deeper control over code, infrastructure, catalog rules, and multi-store architecture than many hosted alternatives. Shopify can be simpler to operate, while WooCommerce fits teams already centered on WordPress; the right choice depends on operational complexity, customization needs, and internal expertise.
A strong Magento specialist commonly works with PHP, Composer, SQL, JavaScript, HTML, CSS, REST, GraphQL, and Linux-based hosting. Useful adjacent skills include Elasticsearch or OpenSearch, Docker, cloud deployment, payment services, ERP integration, analytics, and ecommerce operations.
The need depends on the scope, risk, and existing store condition rather than a fixed number of years. A simple configuration task may need focused platform knowledge, while a replatforming, custom checkout, or multi-store rollout calls for a professional who has handled architecture, upgrades, testing, and production incidents.
Magento projects can work well remotely when the team provides repository access, staging environments, tickets, product data, and clear release procedures. Regular reviews are important for checkout, pricing, inventory, and integrations because small changes can affect live trading.
Adobe Commerce may fit organizations that need commercial support, advanced B2B features, additional business tooling, or a managed cloud option. Magento Open Source can suit teams that prefer greater infrastructure control and can provide their own hosting, maintenance, security, and support.
Ask a Magento professional to explain past architecture decisions, extension choices, deployment controls, and testing methods in concrete terms. Review code samples where possible and look for attention to security, upgrade paths, page speed, checkout reliability, and maintainable customization.
A clear Magento engagement should define the store features, integrations, environments, data responsibilities, testing approach, deployment plan, and documentation. It should also state how custom modules and extensions will be maintained, how defects will be handled, and who owns the resulting code.
The average hourly rate of freelancers who have used Magento in their recent projects is 100 €, which corresponds to a daily rate of about 799 € based on an 8-hour working day.
Of the freelancers who have used Magento in their recent projects, 77% hold at least a Bachelor's degree, 45% hold at least a Master's degree, and 8% hold a doctorate.
On average, freelancers who have used Magento in their recent projects have 21 years of professional experience, with a single engagement typically lasting around 2.6 years.
The most common languages among freelancers who have used Magento in their recent projects are German (100%), English (96%), and French (21%).
